The rhythm

Coaching is a cadence, not a series of conversations. The cadence is most of the mechanism, and a relationship without one is a set of interesting discussions.

Sessions happen on a fixed schedule. Between them, written commitments exist that are binary and small. At each session the commitments get reviewed before anything else is discussed, because reviewing them last means they get skipped when the conversation runs long, which trains everyone that the commitments are optional.

There is a longer conversation at the start of each quarter to set two or three falsifiable goals, and another at the end to classify what happened. The classification matters more than the achievement, because the pattern across quarters tells you whether your problem is planning or execution.

What a session actually contains

  1. The commitments. Done or not done. If not done, which of the four categories: wrong goal, wrong size, wrong process, or did not do it. Four minutes, not thirty.
  2. The numbers. What moved, what did not, and what the owner believes caused it. This keeps the conversation attached to the business rather than to how the week felt.
  3. One thing, examined properly. A decision you are avoiding, a person you are not addressing, a constraint you have been describing as temporary for six months. Depth on one item beats coverage of five.
  4. Next week's commitments, written, binary, small enough that missing them is awkward.

Most of the value is in item three, and most of the discipline is in item one.

The last row is worth sitting with. A coach cannot want it for you. Where that has been attempted the result is a relationship where one party works harder than the other, which is both ineffective and unpleasant.

What you have to bring

  • Honest reporting. The entire mechanism depends on it. An owner who presents an edited version of their week is paying for advice on a business that does not exist.
  • Room on the calendar. Commitments consume hours. If nothing is coming off, nothing is going on.
  • Tolerance for being told you are wrong without immediately explaining why your situation is different.
  • Your actual numbers. Not estimates. A conversation about a business nobody is measuring is speculation.
  • Willingness to change the business, which sometimes means difficult conversations with people who have been with you a long time.

None of that is unusual and all of it is refusable. An owner who brings four of the five gets a slower version of the same work. An owner who brings the first three and refuses the last two is paying for a weekly conversation about a business nobody is permitted to change, which is a comfortable arrangement and not worth anyone's money.

The honest limits

Nobody can promise you an outcome. Not a revenue figure, not a timeline, not a result. Too much depends on your market, your team, your capital, your health and circumstances nobody can see from the outside.

Specific income claims attached to coaching should be treated as a reason to walk away. Anyone who knows what your business will do next year knows something about your customers that you do not, which is not plausible.

What can be described honestly is the mechanism. Written commitments get completed more often than intentions. Somebody checking makes avoidance harder. An outside view catches patterns that are invisible from inside. A quarterly rhythm surfaces a wrong direction in thirteen weeks instead of fifty-two. Those are real and they are not a forecast.

It should also end. A coaching relationship with no natural conclusion is worth questioning. The goal is an operator who holds their own standard, at which point continuing is a preference rather than a need.

One more limit, and it is the one most likely to apply to you. Coaching improves how you operate. It does not create demand, it does not supply capital, and it does not fix an offer the market is not buying. If the business has a revenue problem rather than an owner problem, better follow-through will produce a more disciplined version of the same result. Diagnose which one you have before spending anything, with anyone.

Can I get results without a coach?

Yes, and many people should. What a paid relationship supplies is an outside view and consistent checking. Those can be assembled from a peer, a group or a board if you are deliberate about it.

Say so directly and early. Usually one of three things is true: the commitments are the wrong size, the real problem is structural rather than behavioral, or the fit is wrong. All three are fixable and none improves by waiting.

Do you guarantee results?

No. No figures, no timelines, no guarantees. Anyone offering one is making a claim about your market and your team that they cannot support.

How long do people typically work with a coach?

It varies, and a relationship that never ends is worth examining. The useful version has a defined focus and a point where the behavior holds without external checking.
